I'm Mark Ridgeon, founder and CEO of Cntent. We build AI content platforms for Series A and B tech companies. You'd think we'd know better. This is what happened when we optimised our own AI engine for raw output instead of citation-worthy clarity, how it nearly torched our credibility with the exact audience we serve, and the three pivots that pulled us back.
The three pivots: First, we replaced publish count with AI-era KPIs: LLM citation share, AI Overview inclusion rate, and assisted conversions from AI surfaces. Second, we encoded subject matter expert context before generation through 20-minute capture sessions, cutting founder editing time from 11.4 hours per week to 4.2. Third, we embedded model and data cards in every asset at build time, reducing PR risk tickets by 60% whilst adding only 1.1 seconds to publishing. Pipeline influenced by content climbed from £283,000 in September 2024 to £410,000 in Q4 2025 (Cntent internal analysis, HubSpot multi-touch attribution). These changes demand compliance budget, transparency tooling, and peer benchmarks we're still building.
Where did our AI content strategy fail first?
In six days, we broke our own credibility by flooding the zone without checking for topic overlap.
September 2024. Our engineering team finished a throughput upgrade to CASi. Suddenly we could generate articles at five times our previous rate.
The temptation was magnetic.
Competitors were flooding the zone with AI content. We had the tech. Why wait? We loaded our editorial calendar with 214 posts targeting every keyword cluster we'd researched over the prior quarter: blog topics, how-to guides, comparison pages, glossary entries. We hit publish across six consecutive days. The dashboard looked magnificent. Traffic spiked 18% in week one.
Then the rot set in.
Bounce rate climbed 22% week-on-week. Time on page collapsed. Worse, three prospects who had been in late-stage conversations went cold. One CMO at a Series B SaaS company emailed me directly: "Your recent content looks generic. Are you using the same AI tools you're warning us about?"
It hurt.
We ran a Contentful diff audit, comparing titles and H2 structures across the 214 posts, and found 31% topic overlap. We'd cannibalised our own authority. Titles like "AI Content Strategy for SaaS" and "SaaS AI Content Planning" were functionally identical, indistinguishable to Google and invisible to our readers. Our editorial process had become a rubber stamp approving mediocrity at scale. Pipeline influenced by content fell from £410,000 in August to £283,000 in September (Cntent internal analysis, HubSpot multi-touch attribution, August to September 2024).
We'd broken trust with the audience we understood best.
The insight: Speed without structure cannibalises authority. AI content must be built for quote-worthiness, measured by citation rates and assisted conversions, instead of word count and keyword density.
The fix: We throttled to intent-based clusters, introduced definition-first templates, and added canonical statements per page. Engagement stabilised and we set a baseline for AI citation tracking.
Were we optimising for the wrong AI-era metrics?
We replaced publish count with three KPIs that track whether LLMs quote our content, whether Google's AI Overviews surface our brand, and whether prospects who find us via AI assistants convert better than traditional search visitors.
Our internal dashboard celebrated output. Posts per week. Words per post. Keywords targeted. Those numbers all went up.
Revenue didn't follow.
Traditional SEO metrics like keyword rankings and organic traffic were lagging indicators that no longer predicted pipeline. By the time we saw the traffic spike, the damage to credibility was done. In May 2025, after months of forensic analysis and painful board meetings, we rebuilt our KPI framework around three leading indicators:
1. LLM citation share: We tracked this by running a panel of 50 high-value queries through ChatGPT, Perplexity, and Claude monthly, logging which brands each model cited, and calculating our share of total citations.
2. AI Overview inclusion rate: We monitored AIO inclusion using BrightEdge and SEMrush SERP feature tracking across our top 100 target keywords.
3. Assisted conversions from AI surfaces: We tagged these by parsing server logs for openai.com and perplexity.ai referrers, applying custom UTM parameters to content shared in LLM contexts, and using GA4 regex filters to isolate traffic patterns consistent with AI assistant visits.
Measurement required new instrumentation. Owner: Head of Marketing. Time: 6 hours initial setup, 2 hours monthly maintenance. Tool: SEMrush, BrightEdge, GA4 custom dimensions, Python scripts for LLM panel queries.
Baseline measurement in May 2025 showed our AIO citation share sat at 1.6%, tracked via BrightEdge across 100 keywords (Cntent internal analysis, May 2025, 100-keyword sample). By August 2025, after we restructured content for quote-worthiness, that figure rose to 6.3%. More importantly, we increased assisted conversions from AI surfaces by 19% for pages we redesigned as reference-grade resources, based on a cohort analysis of 89 conversions over 60 days (Cntent internal analysis, June to August 2025).
Citations predict demand. Rankings confirm it.
We introduced LLM citation share as a board-level KPI in our Q3 2025 update. The CFO hated it at first because it lacked historical comparables. Three months later, when we closed two enterprise deals where the buyer mentioned finding us via ChatGPT, he stopped complaining.
Why did AI increase founder time instead of freeing it?
Generic AI tools lack domain context, so every draft needs surgery unless you capture subject matter expert knowledge before generation.
Between January and February 2025, I spent an average of 11.4 hours per week editing AI-generated drafts. I tracked it in Toggl across 34 drafts.
More time than I'd spent on content before we built CASi.
The irony was humiliating. Generic AI tools lacked our domain context. They couldn't distinguish between compliance requirements in financial services versus SaaS. They missed the nuance that a Series A founder cares about founder time whilst a CMO cares about attribution models. Every draft needed surgery. We logged factual corrections averaging 2.7 per draft across 28 articles reviewed in February 2025 before we fixed the upstream problem (Cntent internal analysis, February 2025, 28-article sample).
One post claimed our platform integrated with a CRM we'd never touched. Another suggested regulatory timelines that applied in the US but not the UK. Legal flagged both. Our head of content flagged ten more that week. I was back in the editing loop, the exact problem we'd built CASi to solve.
We captured subject matter expert knowledge before generation. We formalised a 20-minute SME capture step where product, engineering, or legal would record context, constraints, and recent changes. CASi ingested those notes alongside our existing content library, product marketing briefs, and compliance guardrails.

Review cycles dropped from an average of 3 rounds to 1.6 after we rolled out SME capture across all content types in March 2025. We measured this across 47 articles. My weekly editing hours fell to 4.2 by April. More important, the Slack emergencies stopped. Our VP of Product no longer had to fact-check blog posts at 10pm because the AI had hallucinated a feature.
Fewer rewrites, fewer Slack emergencies, more consistent voice.
AI amplifies what you put in. Feed it generic briefs and you get generic output that requires founder-level rewrites. Encode expertise upstream and the AI becomes a leverage point. BambooHR saved 70 hours per week by creating custom AI apps that generate drafts close to final version, with 96% of registered users viewing and engaging with AI suggestions.[1]
How did transparency change our content workflow?
We added model and data cards to every asset. Legal risk tickets fell 60%.
In February 2025, our legal counsel started asking questions we couldn't answer. Which model generated this post? What data did it train on? Can we prove we didn't plagiarise a competitor?
Average legal review time per asset was 22 minutes, but our head of legal slowed approvals because we lacked provenance.
We implemented model and data cards in March 2025, adapted from templates the UK government's AI Playbook recommends for documenting AI systems and datasets.[2] Every piece of content now carries metadata showing the model version, training data sources, SME contributor, and review history. The cards are asset-level and stakeholder-specific.

Faster approvals and higher stakeholder confidence with minimal production drag.
This decision aligned with emerging regulatory expectations. The UK Information Commissioner's Office has called for meaningful transparency from AI developers regarding training data and outputs.[4] The EU AI Act's transparency rules take full effect on 2 August 2026, with earlier provisions active from 2 February 2025 and fines ranging from 1.5% to 7% of global revenue.[5] We built compliance into our content workflow 18 months early because retrofitting it later would have been impossible at our production volume.
What did EU and UK rules force into our AI content strategy?
Compliance became part of content strategy, addressed during production rather than as a post-facto check.
We underestimated how quickly AI rules would affect content operations.
The EU AI Act will be fully applicable on 2 August 2026. Earlier provisions took effect from 2 February 2025. Fines range from 1.5% to 7% of global revenue.[5] Three shifts became non-negotiable for us:
1. Build audit trails into your CMS. Every asset now tracks prompts, datasets, SME contributors, and reviewers.
2. Label AI output where applicable. We introduced AI-output labelling guidance in our style guide, updated in October 2025.
3. Document risk controls end-to-end. Update your Data Protection Impact Assessment to cover AI-generated content.
We allocated 12% of our content budget to compliance tooling in October 2025. That figure shocked our finance team until I showed them the alternative. Competitors scrambling to retrofit compliance in 2026 would face production freezes, legal bottlenecks, and potential fines. We'd be operationally ready without harming speed.
For provenance implementation, we embedded C2PA (Coalition for Content Provenance and Authenticity) metadata in 100% of images by December 2025, using the C2PA standard to attach cryptographically signed metadata. For HTML pages, we built a custom internal schema that logs model version, datasets, SME sessions, and review history in a structured JSON object embedded in page metadata. How should SEO shift to AI citation visibility?
Generative Engine Optimisation (GEO) focuses on citations instead of rankings.
Our rankings held steady through Q4 2024 and Q1 2025.
Pipeline didn't.
The disconnect was brutal. We saw the citation effect in our Search Console cohort analysis across 28 pages over 90 days. AI Overviews and assistants surface brands via citations, positioning matters less when the AI quotes you directly.
We pivoted to GEO in November 2025. Traditional SEO targets rankings. GEO targets citations. We built "reference-grade" pillars with schema, concise definitions, and external corroboration. Our SEO team raised AIO inclusion for these reference-grade pages to 4.7%, versus a site average of 1.8%. We tracked this via SEMrush SERP feature monitoring across 50 redesigned pages in December 2025 (Cntent internal analysis, December 2025, 50-page sample).
The growth team increased assisted conversions from AI surfaces by 19% for these pages compared to our traditional blog content. We based this on cohort analysis of 127 conversions over 90 days (Cntent internal analysis, October to December 2025).

What makes content quote-worthy for LLMs?
Clear definitions, structured data, and links to trusted references make your pages easy for LLMs to cite.
We guessed LLMs would prefer clean claims over prose. We were right. Assistants lean on reference-style sources, so our content needed canonical statements.
We added definition boxes, claim IDs, and outbound citations to authority domains. We updated 312 pages with canonical definition boxes in June 2025. Each definition references two external authorities and our docs. We introduced claim-level IDs to track reuse across assets.

This structure makes it trivial for an LLM to extract and cite our content. When a user asks ChatGPT or Perplexity to define "Generative Engine Optimisation," our page provides a clean, attributable answer that the model can quote verbatim. We've seen our brand mentioned in AI assistant responses 2.4 times more often for topics where we deployed this template versus older narrative-style posts. We tracked this in our monthly LLM citation panel (Cntent internal analysis, July to November 2025, 50-query monthly panel).
How did we cut draft time without losing accuracy?
Accuracy scales when you encode SME context and sources before generation.
We set a seven-minute first-draft target in August 2025. Median time across 142 drafts hit nine minutes. Fact deviation rate came in at 0.8%.
Speed was good. Factual drift was bad. We needed both speed and accuracy, and for months we couldn't get there.
The breakthrough came when we encoded SME context and source attribution before generation. CASi now ingests engineering notes and links facts at sentence level. We measured fact deviation across 200 claims in a QA sample (Cntent internal analysis, August to October 2025, 200-claim sample).
That means fewer than one factual error per 100 claims, a rate low enough that SME review became a confirmation step rather than a rewrite loop.
Fast drafts that pass SME review the first time.
The UK government's AI Playbook emphasises documenting AI systems and datasets systematically using model and data cards.[2] We applied that principle by formalising a handoff template. The SME answers five questions in a 20-minute recorded session: What's new? What's changed? What's off-limits? What's our unique take? What sources should we cite? CASi transcribes and indexes the session, then generates a draft that reflects that captured expertise.
Before SME capture, we'd spend three rounds of review catching errors, clarifying nuance, and rewriting sections that missed the point. After SME capture, the first draft passes review 72% of the time, and the remaining 28% need only minor tweaks. We measured this across 89 articles from April to June 2025 (Cntent internal analysis, April to June 2025, 89-article sample). Total time from brief to publish dropped from 11 hours to 4.2 hours on average.
Sprout Social achieved 68% time savings on SEO content production and moved from not ranking to Top 3 for relevant competitor-keyword searches using a similar approach.[6]
Did our budget reallocation actually improve ROI?
We reallocated budget from agencies to proprietary infrastructure and lowered cost per sales-accepted lead by 41%.
Our agency-heavy content mix wasn't compounding learning.
We paid for capacity but didn't own the process, the data, or the iteration cycles. Every new brief started from scratch. In Q4 2025, we reduced our agency retainer, increased CASi throughput, and reallocated budget to compliance tooling and proprietary content infrastructure.
Total content spend dropped from £43,000 in Q3 to £28,000 in Q4. Cost per SAL fell from £812 to £476. We measured attributable pipeline influenced by content at £410,000 in Q4 via HubSpot multi-touch attribution (Cntent internal analysis, Q3 to Q4 2025).

Agencies optimise for deliverables. Internal systems optimise for compounding returns. Every piece of content we publish trains CASi to understand our domain better. Every SME capture session builds a knowledge base we can query indefinitely. Every experiment improves the next one.
The cost structure shifted from variable to fixed. Agencies charged per asset. CASi's marginal cost per asset approaches zero after we cover platform infrastructure and SME time. That unit economics advantage compounds as volume increases. At 50 articles per month, agencies were cheaper. At 200 articles per month, CASi became 68% cheaper on a per-asset basis.
We presented this model to the board in October 2025. The CFO asked whether we'd sacrificed quality for cost savings. We showed him the data: bounce rate down, time on page up, assisted conversions from AI surfaces up 19%, pipeline influenced up 45% quarter-on-quarter.
Quality and cost both improved because we fixed the system.
How did we prove provenance without killing speed?
Automate provenance in the pipeline to keep speed and trust.
Stakeholders asked for assurance that our content operations were responsible. We embedded C2PA in 100% of images and 92% of HTML pages by December 2025. Build step overhead? 1.1 seconds per asset. Audit export is available per asset with prompts, sources, and reviewers.

What outcomes validated the new AI content strategy?
Leading indicators like citations turned into lagging ones like pipeline.
We promised the board in May 2025 that citation-first content would pay off.
By November 2025, the data proved it. We tracked AIO citation share via SEMrush and BrightEdge across our top 100 keywords (Cntent internal analysis, May to August 2025, 100-keyword sample). We measured content-influenced trial-to-paid conversion at 18% in May and 26% in November via HubSpot lifecycle stage progression for contacts who engaged with three or more content assets (Cntent internal analysis, May to November 2025). Average sales cycle shortened by nine days on deals where content played a documented role in the buyer journey. We based this on closed-won analysis of 23 deals (Cntent internal analysis, Q3 to Q4 2025, 23-deal sample).

We measured citation share, assistant mentions, and content-influenced conversion as proxies for pipeline. Three months later, those metrics predicted closed revenue. More demos, faster paths to yes, and better click-through on pages that AI Overviews surface.
The strategy worked because we optimised for how buyers discover vendors in 2025.
What help do we need from peers right now?
Three benchmarks we're missing: AI labelling adoption rates, LLM citation share targets by ACV band, and governance templates that scale without slowing growth.
We're confident in direction and candid about gaps.
We've made progress but don't have all the answers. Transparency and GEO are moving targets best solved in community.
Three areas need peer input:
1. Benchmarks on AI labelling adoption. We label AI-generated content in our CMS and transparency matrix, but we don't know whether to label it publicly on every page. The European Commission is expected to circulate the first draft of the Code of Practice on marking and labelling AI-generated content soon.[7] We're waiting for that guidance, but in the meantime we'd benefit from knowing what other funded SaaS companies are doing.
2. LLM citation share targets by ACV band. Our 6.3% citation share feels good, but is it good? Should a company selling £50k ACV contracts aim higher than one selling £5k contracts? We don't have the data to set segment-specific targets, and we haven't found peer benchmarks.
3. Governance templates that don't slow growth. Our transparency matrix works for us, but it's bespoke. We'd value a peer-reviewed template that balances compliance, stakeholder trust, and operational speed. Building ours took 60 hours of cross-functional work. A shared starting point would cut that to 15 hours for the next company.

There are two ways to use AI for content. Blast volume or build something worth quoting. We pick the second every time. Speed without structure kills trust, so we optimise for citations, not word count. If you are not cited, you are invisible. GEO beats old-school SEO because assistants pull references, not rankings. That is why we encode SME context before a single sentence is written, and why model and data cards ship by default. Compliance is not overhead, it is a trust flywheel. Agencies are fine for campaigns, but compounding learning lives in your own engine.
On the open questions, we are not waiting. We label AI involvement publicly at page level with reviewer and sources named, simple and proportionate, no scare banners. Targets matter, so here is ours. For £5k ACV mid-market SaaS, hold 3 to 5% LLM citation share across your top 100 high-intent queries inside 90 days. For £50k+ enterprise, push 8 to 12% on a tighter, problem-led set. Governance should be light and built in: one-page policy, model and data cards, C2PA for media, CMS audit export. Keep build overhead under two seconds per asset and move on. This is the game now.
